The problem

A marketing agency needed a fast, search-visible site they could run themselves — including publishing video, which is where most agency sites quietly fall apart. Raw MP4 uploads are heavy, inconsistent, and murder Core Web Vitals.

What I did

• Built a custom MP4 → WebM transcoding pipeline: uploads are queued through BullMQ on Redis, processed in Docker containers, and coordinated with Upstash — so encoding never blocks a request
• Designed and built the admin panel from scratch rather than bolting on a CMS, so the team publishes without touching a developer
• Implemented technical SEO end to end and reached a 100 SEO score
• Built the blog system for compounding organic growth
• Configured domain, hosting, and performance budgets

Outcome

A site the agency operates independently, serving modern video formats at a fraction of the original weight, with a 100 SEO score and content workflows that don't route through me.
